Would try to purchase at least 16 pads.
Used pads could also work!

Any and all tips welcome!

Asana, Organic and Escape Climbing all make drag pads for home walls.  They are softer and thicker than crash pads.  Shipping is the expensive part.

I found a gymnastic supply company that’s local that makes various sizes of 6” gymnastic pads and custom sizes. Since they were local I picked them up and didn’t have to pay crazy shipping cost.

You could try calling some of the larger brands HQ and asking if they sell factory seconds or blemished product. I’ve save a shit load on haul bags doing that. Do it every time I need a pig and typically I cannot find the issue

I padded my 9' tall spray wall with an 8" inflatable gymnastics mat. It's been super durable and comfy enough for falls from the top of the wall if you underinflate slightly. Amazon has a ton of options, they end up being WAY cheaper than a mess of crash pads. https://a.co/d/ckKTxV4

Watch your local online market places for people selling their home setup. People move, habits change etc. My local gym changes their foam somewhat frequently, I'd be buddying up with whoever is in charge of maintenance and asking them what the schedule is. They probably know setters/staff from other gyms and might tip you off about other options. Maybe call some wholesale foam stores, they probably have offcuts, samples, that could be pieces together effectively. The Amazon inflatable looks like a decent option too.

A bit unorthodox, but I have seem some crazy crashpad deals at local Sierra stores. Might be worth looking around to find some that way too because you wouldn't have to pay shipping.

Lots of other great ideas in this thread too!

Took the budget option and found a couple free queen sized foam mattress for my home wall. Not the best looking option but they work and I was able to put the money I saved into more holds. Going strong after 2 years and I’m glad I don’t spend a bunch on climbing or gymnastics pads.

I've got an old foam queen and 2" of  dense foam on top, similar in density to those interlocking foam floor pads and its great for a 6'x12' at 30°

For me the Cadillac of pads is a layer of bouldering crash pads, with mattresses on top. We fall off the top straight on our backs all the time.

Two queen mattress a few bouldering pads and some foam scraps. Excluding the bouldering pads I’m in about $30 for the setup. Significantly cheaper than any climbing specific pads.

Guideline #1: Don't be a jerk.
